The product did not have to get more valuable per user. The customer just had to hire. Agents attack exactly that hidden dependency. They sever the link between a customer's growth and a vendor's seat count, and in some workflows they reverse it, so the more productive a customer becomes, the fewer seats it needs.
How Agents Pull Seats Out of a Contract
The mechanism is worth making concrete, because the abstract version ("AI replaces work") obscures how the dollars actually move.
Picture a 40-person customer support team on a per-seat helpdesk platform. Each agent license costs, say, 80 to 150 dollars a month. Listen for the reframe on earnings calls
When management starts talking about "value-based pricing," "outcome alignment," or "we don't think seats are the right way to measure our relationship with customers anymore," translate it. They are usually getting ahead of a seat-count problem they can see in the renewal pipeline. The vocabulary changes before the revenue does.
Which SaaS Categories Are Most Exposed
Not every seat is equally at risk, and lumping all SaaS together is the analytical error that will lose people money in both directions. The exposure tracks one variable above all: how mechanical and well-bounded is the work the seat represents.
The most exposed seats sit in front of high-volume, rules-heavy, repetitive workflows. Tier-one customer support, sales development and prospecting, basic data entry and reconciliation, routine content production, first-pass document review. These are exactly the desks where one agent can absorb the work of many people, and they map closely to some of the largest seat-based franchises in software.

Software that is primarily a place where data lives, the authoritative ledger, is more defensible than software that is primarily a place where work gets done. What Vendors Are Doing to Hide or Halt It
Incumbents are not passive here, and underestimating them is its own mistake. The responses cluster into a few strategies, with very different credibility.
The first is repricing away from seats. Salesforce, ServiceNow, and others have rolled out consumption-based and per-action pricing for their own agents, partly to capture new value and partly to insulate revenue from the seat erosion their agents will cause. This is genuine, but it is a hard pivot; it asks investors to trade a beautifully predictable seat-renewal model for a noisier consumption model, and the early innings of that transition tend to depress visibility.
The second is bundling the agent into the existing platform so the customer never feels the urge to buy a third-party agent. If your helpdesk vendor ships a competent support agent as part of the suite, you may keep paying them even as your human seats fall, because the platform fee absorbs the value. Stop treating high NDR as automatically high quality. Decompose it. NDR driven by genuine product expansion, more modules, more value per user, is durable. NDR driven by seat count riding customer headcount is borrowed time. Two companies can report the same 118% and have completely different futures.
Price in the substitution curve, not the cyclical one. The old mental model said seats dip in recessions and recover. For exposed categories, assume a portion of shrinkage is permanent and front-load it into your model rather than treating every renewal cut as temporary softness.
Reward vendors who are repricing early and honestly, even at the cost of near-term messiness. A company that voluntarily moves off seats before it is forced to is taking the pain on its own terms. That is usually a sign of management that sees the same thing you do, and it tends to age better than a company defending the seat model right up until the guidance cut.
And separate the system of record from the system of action in every name you look at. That single cut explains most of the divergence in how these businesses will fare. The broader thesis, sometimes overstated as "SaaS is dead," is more precisely a repricing of the labor that SaaS seats used to meter. Software that meters durable value survives. Software that was quietly metering human headcount is the one with a seat-count problem.
